Setting Up a Document Processing Workflow

Here is the step-by-step approach I use with clients:

Step 1: Audit Your Document Flows

List every type of document your business processes regularly. For each one, note:

  • How many you process per month
  • How long manual processing takes per document
  • Who handles it currently
  • Where the data ends up (which system or spreadsheet)

Step 2: Prioritize by Impact

Rank your document types by total time spent (volume multiplied by time per document). Start with the highest-impact category.

Step 3: Choose Your Tool

Based on your volume, budget, and the complexity of your documents, select the right tool. For most small businesses, I recommend starting with Claude or a mid-tier specialized tool.

Step 4: Set Up Validation

Never go fully automated on day one. Set up a human review step where someone checks the AI's extractions before the data enters your systems. Track accuracy over the first 30 days.

Step 5: Refine and Expand

Once accuracy is consistently above 95% for your first document type, reduce the validation step (maybe spot-check instead of reviewing every document) and move on to the next document type.

Accuracy Tips

Scan quality matters. AI reads documents like a human does. If the scan is blurry, skewed, or low-resolution, accuracy drops. Invest in a good scanner or use a high-quality scanning app on your phone.

Consistent formats are easier. If your invoices all come from the same vendor in the same format, accuracy will be very high. Varied formats from many vendors require more sophisticated tools.

Templates help. If you can tell the AI what fields to expect and where they typically appear, accuracy improves significantly.

Handwriting is harder. Printed text is processed at 95%+ accuracy. Handwriting drops to 70% to 85% depending on legibility. If you process a lot of handwritten forms, you might consider switching to digital forms instead.
